Doing regular one on one meetings is a great framework to become a great manager. But like any other process, it only works if everyone adopts it well. A good one on one meeting invite is an important step in this direction. Especially if it’s your first one on one meeting! Here is a great invite format you can use.

Hi Jane,
I am super excited to start working closely together! One cadence that I use with all my team members is dedicated 1 on 1 private meetings. We usually meet once every week for 25 mins or so to discuss stuff like:
- Your feedback on me as a leader
- Your energy levels
- Your thoughts on your career & progress
- How are we doing as a team
Remember - This is not a meeting about performance evaluations or discussing projects. This is 80% your meeting. I will only be doing 20% of the meeting. In the past, I have seen that successful people use this meeting really well.
I try my best to not be a manager in this meeting. I will be donning my coach’s hat here. We will zoom out and think strategically. Both about your career, and us as a team together. We can use this meeting template to document all our future one on one meetings?

A few things to remember when using this 1 on 1 meeting invite:
- Remember to personalise this invite - You are not inviting a robot after all. Add your own points about what you expect from this meeting. And how it can help them achieve their specific goals.
- Use TRMs to talk about progress - Task Relevant Maturity is a good framework to visualise where a person stands on their skills. E.g. the TRMs for an email marketer might look like this:
- Set expectations in advance - Remind them that this is their meeting, not yours. You would be listening 80% of the time. Also remind them that they should prepare in advance. And keep adding important agenda items regularly.
- What to add in the calendar invite - Use a simple recurring Google Calendar to pre book time slots. You can also add agenda items, and a link to your meeting template in the calendar invite description.
